In February, OpenAI unveiled Frontier, a platform designed to empower AI agents within enterprise environments. While initially presented as a tool for enterprise AI agents, the launch signals a significant disruption to the software industry’s revenue frameworks, particularly the widely adopted per-seat licensing model.

What is Frontier?

Frontier serves as a semantic layer that seamlessly connects an organization’s existing infrastructure—including data warehouses, customer relationship management (CRM) systems, ticketing platforms, and internal applications. This integration enables AI agents to operate with a business context comparable to human employees. These “AI coworkers” can be onboarded, assigned identities, granted permissions, and monitored for performance, reflecting a new approach to AI adoption in enterprises.

Early Adoption and Impact

Leading companies such as Uber, State Farm, Intuit, and Thermo Fisher Scientific have begun leveraging Frontier. OpenAI’s CFO, Sarah Friar, revealed that enterprise clients currently contribute around 40% of OpenAI’s revenue, with ambitions to increase this to nearly 50% by the end of the year, with Frontier playing a pivotal role in this growth.

Enhancing Workflow Efficiency

OpenAI identifies a key challenge in deploying AI agents individually: fragmentation. Each agent typically requires separate data connections and governance, adding complexity rather than reducing it. Frontier addresses this by providing a centralized business context that all agents can access, streamlining integration and collaboration.

Fidji Simo, OpenAI’s CEO of Applications, highlighted her experience at Instacart, where integrating disparate tools led to siloed systems that hindered efficiency. Frontier aims to eliminate such silos by enabling agents to communicate through a unified layer.

Reported benefits from early deployments include a global investment firm automating over 90% of administrative sales tasks, a technology firm saving 1,500 hours monthly in product development, and a major manufacturer reducing a six-week production optimization process to a single day.

Addressing the Seat-License Challenge

One major concern for traditional SaaS providers is that AI agents handling workflows previously managed by human employees threaten the per-seat licensing revenue model. As agents reduce the need for human logins to platforms like Salesforce, the justification for seat licenses diminishes.

This fear is reflected in the market, where Salesforce’s stock has dropped over 27% this year amid concerns of AI-driven disruption, despite strong financial performance. Salesforce has responded with the Agentic Enterprise License Agreement, offering predictable fixed pricing for its AI agent offerings.

Similarly, ServiceNow and Microsoft have adopted consumption-based pricing models for their AI products, with ServiceNow incorporating Frontier’s capabilities through a multi-year partnership with OpenAI. These shifts indicate industry acceptance that traditional licensing models must evolve alongside AI advancements.

Competing Approaches to AI Agent Integration

There are two primary philosophies regarding where AI intelligence should reside within enterprise systems:

  • Embedded Model: Adopted by Salesforce and ServiceNow, this approach integrates AI agents directly into existing systems of record, ensuring proximity to data and leveraging established governance controls.
  • Overlay Model: Embraced by OpenAI and Anthropic, this method places AI agents above existing systems, connecting them via open standards without requiring enterprises to overhaul their platforms.

Each model has advantages: the embedded approach offers tighter data control and a familiar environment, while the overlay provides greater flexibility and reduces vendor lock-in. Enterprises must weigh these trade-offs when selecting solutions.

Industry Implications and Future Outlook

OpenAI’s Frontier is currently accessible to a limited customer base, with plans for broader availability. Pricing details remain undisclosed, and interested organizations are encouraged to contact OpenAI’s enterprise sales team.

Many enterprises operate multiple platforms simultaneously, raising questions about whether Frontier will become an orchestration layer enhancing existing systems or a disruptive platform that replaces them.

Denise Dresser, OpenAI’s Chief Revenue Officer, emphasized the need for simple yet powerful AI agent integration: “What’s really missing still for most companies is just a simple way to free the power of agents as teammates that can operate inside the business without the need to rework everything underneath.”

The battle between established SaaS vendors and AI innovators like OpenAI will shape enterprise software through 2026 and beyond, influencing how businesses adopt AI for productivity and cost efficiency.
