According to Olivier Chaduteau, owner of a Paris-based AI-native consulting firm, the legal sector is experiencing a significant shift in how artificial intelligence tools are adopted and utilized. During a recent interview with Artificial Lawyer, Chaduteau outlined a three-stage evolution of AI in law firms.

Initially, lawyers largely dismissed AI, considering it irrelevant to their expert work. The second stage saw firms purchasing licenses for large language models (LLMs) primarily to demonstrate engagement with AI to clients and partners, without substantial operational changes. Now, the market is entering a third stage characterized by a genuine commitment to integrating AI tools into everyday legal workflows.

Operationalizing AI Requires Strategic Change Management

Chaduteau emphasizes that effective implementation goes beyond selecting AI technologies. Law firms must focus on change management, revising operating models, and reforming business processes. This transformation includes rewriting workflows, retraining legal staff, establishing AI usage standards, and determining appropriate points for human oversight.

These changes are complex and involve political considerations within firms, far surpassing the simpler decisions of choosing which AI products to adopt in earlier stages.

Rethinking Traditional Billing Models

The integration of AI tools is prompting law firms to reconsider traditional cost-plus and hourly billing methods. AI’s ability to expedite document drafting, review, and research weakens the direct correlation between lawyer time and revenue.

Chaduteau suggests firms face two options: continue using AI to optimize existing billing frameworks or redesign service offerings and pricing structures to reflect AI-driven efficiencies. He predicts that client demand for better value, likely originating from newer, more agile firms, will accelerate adoption of new billing models across the industry.

Client Expectations and AI Transparency

Corporate legal departments increasingly face pressure to demonstrate AI integration consistent with broader enterprise digital transformation efforts. This demand for accountability extends to law firms, where AI capabilities may become critical criteria in panel selections and pitch evaluations.

Firms might need to disclose which tasks are AI-assisted, the safeguards protecting confidentiality, and measurable impacts on service speed and quality.

Enhancing Job Satisfaction Through AI

Rather than solely a cost-cutting mechanism, AI presents opportunities to reduce routine, monotonous tasks, allowing lawyers to focus on more engaging work. Large firms are expected to implement AI strategically at the practice level, tailoring applications to specific workflows and supervision needs.

Proactive AI Management as a Competitive Advantage

Chaduteau concludes that law firms will gain the most by treating AI adoption as a deliberate management decision rather than a reactive necessity. Successful firms will implement AI with discipline, provide client-facing proof of value, carefully manage confidentiality and data sovereignty, and reassess billing practices to align with AI-driven work processes.

In this way, AI is set to reshape legal services fundamentally, signaling a transformative era for the profession.
